A Free Plumbing Price Book Won't Fix Your Margins By Itself

It just shows you faster whether your prices were wrong the whole time.

Most plumbing contractors who lose money are pricing wrong, not working too little. A booming schedule with the wrong numbers underneath it just loses money faster.[12] A free plumbing price book is a real tool for fixing that, and there are good ones. But a template only organizes your prices. It does not calculate them. If you download one, plug in numbers that look like what the shop across town charges, and start selling from it, you have not fixed your margin problem. You have made it consistent.

Where a Free Template Actually Helps, and Where It Stops

A price book does one job well: it kills guessing. Instead of doing math on the tailgate for every call, your tech looks up the task, shows the customer a fixed price before work starts, and gets a signature. That is the whole point of flat rate. Customers get an upfront number with no bill shock, sales calls get simpler, and invoicing gets faster because the price is already set.[7][9]

The free templates out there give you that structure for nothing. UpFrontPrice offers a free book with over 200 plumbing service tasks.[3] Housecall Pro publishes a free downloadable price book template that auto-calculates standard and membership prices for each line item.[4] ServiceTitan's free template does the same and adds a third, after-hours price tier.[8] BuildFolio's free template comes pre-filled with more than 40 plumbing services and good-better-best tiers for water heaters and repipes.[11] ZenTrades gives one away too.[12]

Here is where it stops. A template is a container. It will hold whatever prices you put in it, right or wrong. The numbers those free books show as examples are ranges pulled from national data and supplier averages, not your shop's costs.[11] Copy them straight across and you are betting your rent on someone else's overhead. For a struggling operator, that bet is exactly the one that put you in the hole.

The One Number the Whole Book Has to Sit On

Before a single price goes into that template, you need your break-even point. This is the amount you have to bring in per billable hour just to cover expenses, before any profit.[2]

The math is not complicated. Add up your monthly overhead: utilities, software, vehicle payments and insurance, business insurance, rent, office pay, equipment maintenance.[9] From that total, separate out costs that are directly tied to individual jobs, such as materials, subcontractors, equipment rentals and commissions. What remains is your cost of doing business. Divide that number by the number of billable hours you realistically expect to sell. The result is your break-even amount per billable hour. A working rule of thumb is 1,000 billable hours for service technicians and 1,750 for installation work.[2]

Your labor times have to be real, too. A price book can use the correct labor rate and still lose money if the job is consistently taking longer than the time built into the price. Track actual production time by task and adjust your estimated hours when the field data says your original assumption was wrong. The formula is only as good as the numbers you feed it.

To turn that into a flat rate price, estimate how many hours a task takes, multiply by your break-even number, add direct costs like materials and permits, then divide by 0.80 if you want a 20 percent profit margin above break-even.[2] BuildFolio frames the same idea a second way: parts cost times a markup, plus labor hours times a loaded rate, with markup typically running 2.5 to 4 times on parts and loaded labor commonly in the $90 to $160 per hour range as of July 2026.[11] BuildFolio illustrates this approach with a $35 fill valve marked up 4x plus 0.75 hours of loaded labor at $130 an hour, producing a $237.50 example price.[11]

Run your own numbers through either method and you will often find the "free" example price was under water for your shop. That is the entire value of doing this. The template did not cost you anything. Skipping the break-even math costs you every job.

The Part That Quietly Eats the Margin: Nobody Updates It

The hidden weakness of a free spreadsheet price book is not the price you set on day one. It is the price still sitting there a year later. Material and commodity prices change constantly, and a basic template makes you edit every line by hand and then redistribute the file to every tech.[8] It also forces manual data transfer, because the numbers in the sheet still have to be re-keyed into every estimate and invoice.[8] Miss a round of updates and you are selling last year's copper at last year's price while paying this year's bill.

That maintenance load is why paid tools exist, and why the industry warns against sinking hundreds of hours into customizing a free template by hand.[5] If you get there, the paid options aren't as far out of reach as they look. Trade Wins sells an editable plumbing price book for a one-time $299.[10] Aptora's Flat Rate Simple, an Excel-based system with around 3,300 pre-built tasks, was listed at $499 as of July 2026, down from $999.[1] National Standard Price Guide's software starts at $1,799.95, with a hosted mobile web app advertised for as little as 50 cents a day.[6] None of that matters until your free book is actually built on your break-even number. Software just automates good pricing. It does not create it.

One more cash-flow point, because it is where the price book pays you back fastest: flat rate makes invoicing quick, and speed to invoice moves money. BuildOps' analysis of contractor invoices found that invoices sent within 10 days of finishing a job were associated with faster payment. Wait 11 to 20 days and payment takes an average of 5 extra days. Wait past 20 and it can take almost a full extra month.[7] A price book that lets you invoice on the spot is a cash-flow tool, not just a sales tool.

What to Do

Download one of the free templates and treat it as an empty frame, not a finished price list.[3][4][8][11][12] Before you enter a single number, calculate your break-even hourly rate from your real overhead and your real billable hours.[2] Build every task price off that number using the divide-by-0.80 method or the parts-markup-plus-loaded-labor method, and add good-better-best tiers on your bigger jobs like water heaters so the customer picks the ticket size.[2][11] Set a recurring date, monthly, to update material costs, because a stale book is a slow leak.[8] And invoice the day the job closes to keep the money moving.[7] When updating by hand starts eating real hours, that is your signal to move to a paid book, not before.[5][10][1][6]

Bottom Line

The price book is free. The pricing is not. Build it on your own break-even number, keep it current, and it will protect your margin. Copy someone else's numbers into it and it will just make your losses tidy.
